Puzzle Universe
Enter the Puzzle universe.
Intelligence, systems and judgement for decisions that cannot fail. See how they connect, at your own pace.
02 · The signal
Plenty of noise. Few signals. One question that matters.
Scattered information is useless until it is gathered, validated and interpreted. Choose a stage to see what happens to the signals.
Collect
We gather open sources, documents and accounts relevant to the question. More data is not better: we look for what could change a decision.
Validate
Each item is checked against another source and anything that does not hold is discarded. What is doubtful is marked as doubtful.
Interpret
The validated pieces are related to one another. Patterns, actors and trends appear that were not visible before.
Conclude
What remains is a conclusion with its level of confidence and what it would take to change it. That is what reaches the decision-maker.
03 · The decision space
Every decision has its own map.
Choose a scenario and move through the cycle. You will see how the questions and priorities change at each step.
Entering a new market
- Observe Who competes, which rules apply and what changed in the past year.
- Interpret Which signals show real demand and which are noise.
- Assess Cost, regulatory risk and time for each route in.
- Decide Choose the route and the criterion that would trigger a retreat.
- Execute A contained pilot with indicators defined from the outset.
- Review Compare results against the criterion and adjust.
Responding to a security incident
- Observe Which systems are affected and since when.
- Interpret Whether it is a mistake, a fault or an attack, and how far it reaches.
- Assess What to contain first without destroying evidence.
- Decide Isolate, communicate and bring in those responsible.
- Execute Containment, recovery and notice to whoever must be informed.
- Review What failed, what was learned and which control changes.
Redesigning an institutional programme
- Observe Whom the programme serves today and with what results.
- Interpret Why the result falls short of the objective.
- Assess Redesign options within the current legal framework.
- Decide Prioritise viable changes and assign owners.
- Execute Phased implementation with traceability.
- Review Measure with public indicators and correct course.
04 · Four environments
Four practices. Four ways to intervene.
Choose an environment to see which problems it tackles, what it brings together and how the work begins.
- The problem
- Threat intelligence, exposure assessment and trust architecture for financial institutions and organisations that cannot operate exposed.
- What it brings together
- Technology and corporate due diligence
- Third-party risk assessment
- Fraud and reputational-exposure analysis
- How we work
- Authorised assessment, third-party intelligence and prioritisation by real exposure.
- Deliverables

- Zero Trust, hardening and systems protection
- Detection, monitoring and incident response
- Continuity and disaster recovery
- How we work
- Dependency mapping, continuity tests that do not halt operations, and layered protection.
- Deliverables
- Exposure assessment and target architecture
- Crisis Response Protocol
- The problem
- Judgment, analysis and AI governance for boards and leadership teams facing decisions that cannot fail.
- What it brings together
- Strategic monitoring and actor analysis
- Scenarios and decision memoranda
- Crisis intelligence and on-demand war room
- How we work
- Clear decision questions, validated sources and conclusions with their level of confidence.
- Deliverables
- Executive Intelligence Brief
- Monthly Executive Outlook
05 · The systems layer
Nothing works in isolation.
Select a capability to see what it connects to and why. The lines describe real working relationships between our service lines.
Select a capability
- Intelligence
- Defines what must be protected, what threat exists and what to decide first.
- Digital protection
- Testing, hardening and response: turns threat intelligence into controls.
- Software
- The systems that run the processes, designed with security and traceability from the start.
- Infrastructure
- Networks, servers and data centres where everything else runs.
- Communications
- Telecommunications and encrypted channels so information arrives without being exposed.
- AI and governance
- Useful models with rules: controlled data, human review and accountable owners.
- Continuity
- Plans and tests so operations continue when something fails.
06 · From diagnosis to operation
A need becomes concrete work.
The same structure that understands the problem puts it into practice. Move through the stages.
-
We review risk, exposure and decision architecture. It is the natural point of entry.
Risk assessment · exposure map · prioritised recommendations
-
We turn the diagnosis into a programme with objectives, owners and phases.
Phased programme · governance framework · investment plan
-
We put systems, protocols and capabilities into operation with traceability.
Systems in operation · protocols · training
-
We accompany, monitor and adjust over time.
Periodic reports · reviews · continuous improvement
07 · Ways to work together
Four routes to begin.
Each route answers a different situation and can evolve into the next.
-
- When it fits
- You need to understand your risk, your exposure or a decision before investing.
- How it can evolve
- It usually leads to a strategic programme with clear priorities.
-
- When it fits
- You know what must be solved and need to design and implement it.
- How it can evolve
- It can continue as continuous intelligence or as operation of the system.
-
- When it fits
- Your decisions depend on a changing environment and you need ongoing monitoring.
- How it can evolve
- It is adjusted at each review according to what changes in the environment.
-
- When it fits
- You need a system, command centre or programme to run under permanent supervision.
- How it can evolve
- It is reviewed periodically against agreed indicators.
08 · The human dimension
Technology is a means. The end is better decisions.
The same analytical tools and method serve to protect a brand, put a company in order or design a project that changes something for someone.
We structure rigorous, measurable projects with budget, risks, partnerships and accountability.

09 · The approach
Four rules that are not negotiable.
Select each one to see what it means in daily work.
-
Information stays where it belongs.
Compartmentalisation: each person accesses only what their task requires.
-
Every access, change and decision has an owner and traceability.
Logged access, documented changes and decisions with an author.
-
Systems and processes must withstand real pressure.
Continuity plans that are tested, not only written.
-
We do not promise more than we can verify.
Explicit assumptions and a confidence level for every conclusion.
10 · The invitation
Every major decision begins with a conversation.
Tell us what you want to build, solve or transform. We will explore with you the approach best suited to moving forward.
